Would anybody be able to tell me how to say:

"I didn't hear from you in time" and "You're too late." (not in arrival, just in general)

My attempts:

No escuché de ti a tiempo

Estás demaisado tarde. (I can't imagine that's correct)....

No supe nada de ti, tu mensaje no llegó a tiempo.

tu mensaje ha llegado demaisado tarde.
